Choosing the right contractors and suppliers when you cannot be there in person is one of the biggest challenges for NRIs building in India.

Why vendor selection is especially risky for NRIs

When you are present at the site, it is relatively easy to observe a contractor's work ethic, material quality, and team capability. From abroad, you are entirely dependent on references, documentation, and reports. This information asymmetry is exactly what dishonest contractors exploit. The good news is that there are systematic ways to select reliable vendors even from thousands of kilometres away.

Start with verified references — not just names

Any contractor will give you a list of past clients. The difference is in how you verify them. Ask for references from NRI clients specifically — these clients understand your situation best. Then conduct video calls with those clients and ask specific questions:

  • Did the contractor finish on time or close to schedule?
  • Were there significant cost variations from the original BOQ?
  • How did they handle problems when they arose?
  • Would you hire them again?
  • Were weekly reports and site updates provided consistently?

Check registration and licensing

In India, contractors above a certain project value should be registered with the local PWD (Public Works Department) or CREDAI. Ask for their registration number and verify it. Also confirm that the structural engineer signing off on your drawings holds a current Council of Architecture or CIDC registration. These checks take 15 minutes and eliminate a large portion of unqualified vendors immediately.

Request a trial task before full commitment

For larger projects, consider asking your shortlisted contractor to complete a small paid trial task — constructing a boundary wall, laying flooring in one room, or excavating the foundation only. This real-world test reveals their quality of work, timeline adherence, and professional communication before you commit the full contract.

Evaluate communication quality

Your contractor's willingness and ability to communicate remotely is as important as their technical skill. During the selection process, observe: Do they respond promptly to messages? Can they send clear photos and videos? Are they comfortable with WhatsApp updates and video calls? A technically excellent contractor who communicates poorly is the wrong choice for an NRI project.

Separate your main contractor from key suppliers

Do not allow your contractor to source all materials through their own network without oversight. For major items — steel, cement, tiles, electrical fittings, sanitary ware — either procure directly from a reputed dealer or require the contractor to show invoices and delivery notes. This prevents substitution of lower-grade materials and inflated billing.

Use a consultant to vet your shortlist

An experienced construction consultant can evaluate contractor credentials, inspect previous work sites, and conduct in-person interviews on your behalf. For most NRI clients, this is the most reliable way to make a final decision. The cost is small compared to the risk of selecting the wrong contractor for a multi-lakh project.
